{"id":22992,"date":"2021-11-16T12:06:32","date_gmt":"2021-11-16T12:06:32","guid":{"rendered":"https:\/\/localhost:10003\/?post_type=scaleup&#038;p=22992"},"modified":"2024-07-30T11:04:40","modified_gmt":"2024-07-30T10:04:40","slug":"best-stock-take-methods","status":"publish","type":"post","link":"https:\/\/www.ecommercefulfilment.com\/resources\/scale-up\/best-stock-take-methods\/","title":{"rendered":"Stocktake: How To Do Them Accurately"},"content":{"rendered":"\n<p>In a\u00a0<a href=\"https:\/\/www.cardiff.ac.uk\/__data\/assets\/pdf_file\/0003\/1729236\/84486-ECR-Inventory-Inaccuracy-Report-v12.pdf\" target=\"_blank\" rel=\"noreferrer noopener\">research<\/a><a href=\"https:\/\/www.cardiff.ac.uk\/__data\/assets\/pdf_file\/0003\/1729236\/84486-ECR-Inventory-Inaccuracy-Report-v12.pdf\" target=\"_blank\" rel=\"noopener\">\u00a0study<\/a>\u00a0carried out by the Efficient Consumer Response (ECR) on inaccuracy in retailing, 60% of SKU records are likely to be wrong at any point in time, and when corrected, sales are uplifted by 6-8%.<\/p>\n\n\n\n<p>Stock counts are clearly much more than a cost-intensive\u00a0<del>headache<\/del>\u00a0exercise. So, what can we learn about stock-taking processes? What methods are there, how often should you \u2018take stock\u2019, and what on earth does all the jargon mean?<\/p>\n\n\n\n<p>We see this subject matter disguised under several names. Inventory checking, wall-to-wall, stock-taking, stock counting. Whatever you want to call it, these are the three things the J&amp;J team tell us they hang their hat on when it comes to\u00a0<em>[insert your preferred descriptor]<\/em>:<\/p>\n\n\n\n<p>Business Improvement Manager Tomas Aukstikalis says:<\/p>\n\n\n\n<figure class=\"wp-block-pullquote\"><blockquote><p>Always having your eye on the stock movements is super-important to making appropriate purchasing and marketing decisions.<\/p><cite>Tomas Aukstikalis<\/cite><\/blockquote><\/figure>\n\n\n\n<p>He continues:<\/p>\n\n\n\n<p>\u201cSometimes, when demand forecasting didn\u2019t pan out the way brands expected, they end up with too much \u2013 or too little \u2013 stock on hand.<\/p>\n\n\n\n<p>\u201cIn\u00a0<a href=\"\/fulfilment-software\/order-management-system\/\">ControlPort<\/a>, you\u2019ve got a complete snapshot of your inventory in real-time with a suite of reports that go into more detail. Via the cloud software, you\u2019ll see stats on the total stock you have, the value and volume of said stock, the number of unique product lines, and the cost of storing that stock in our\u00a0<a href=\"\/fulfilment-centres\/\">fulfilment centre<\/a>. Stock figures in your month-end report are continually refreshed and you can take a look at historical stock take reports on specific dates too.<\/p>\n\n\n\n<p>\u201cAt a more granular level, you\u2019ll see which products are stocked well, overstocked and low stocked, Best Before End (BBE) status where applicable, dormant lines (products that have been out of stock for over 30 days), and retired products. These are all valuable insights eCommerce brands rely on, on a daily basis.\u201d<\/p>\n\n\n\n<h4 class=\"wp-block-heading\"><strong>Getting down to the nitty-gritty of physical stock-taking<\/strong><\/h4>\n\n\n\n<p>Tomas goes on to tell us that different fulfilment companies use different stock-taking methods. J&amp;J follows best practice with continuous stock-taking (aka. rolling stock takes).<\/p>\n\n\n\n<p>This counting process is carried out by the operational teams on a weekly basis. It\u2019s a random sample counting methodology that allows team members to cover a sizable number of items in the fulfilment centre in a short period of time, without disrupting day-to-day operations (hence \u2018continuous\u2019).<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>Increases accuracy and efficiency in the fulfilment centre<\/li>\n\n\n\n<li>Meets compliance requirements for auditing<\/li>\n\n\n\n<li>Offers real-time inventory info for the client<\/li>\n\n\n\n<li>Reduces errors and keeps stock levels balanced<\/li>\n\n\n\n<li>Decreases the amount of \u2018dead stock\u2019 on shelves<\/li>\n\n\n\n<li>Ideal for larger eComm businesses managing 1000s of orders and shipments<\/li>\n\n\n\n<li>Makes finance teams happy!<\/li>\n<\/ul>\n\n\n\n<p>At the end of each week, the ops team will have a Defects Per Million Opportunities (DPMO) number to measure their weekly operational performance targets and point out any anomalies which need rectifying.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">Buzzword checkpoint<\/h2>\n\n\n\n<p><strong>Defect:&nbsp;<\/strong>any error in the stock take.<\/p>\n\n\n\n<p><strong>Opportunity:&nbsp;<\/strong>an opportunity for an error to arise \u2013 and there\u2019s more than one type of error, for example; an item too many, an item too few, the wrong item in location, or the right item in the wrong location.<\/p>\n\n\n\n<p><strong>Inventory Management System:\u00a0<\/strong>An Inventory Management System (IMS) is a computerized system that tracks and manages the inventory of a company. An IMS allows businesses to keep track of what they have in stock, how much it costs, and when it needs to be replaced. These typically fall into four categories \u2013 Manual Systems, POS Systems, ERP Systems and WMS Systems.<\/p>\n\n\n\n<p><strong>DPMO:<\/strong>&nbsp;the number of defects found when checking a million items (each representing an opportunity for an error). In practice, this is a ratio as there are often less than a million items in the check.<\/p>\n\n\n\n<p><strong>DPMO<\/strong>\u00a0is a process-based measure of how good a stock take is in avoiding errors and monitored regularly, drives continuous improvement.<\/p>\n\n\n\n<p>There\u2019s also a counting method which sometimes goes by the name of \u2018on-request stock checking\u2019 \u2013 or \u2018blind counting\u2019. This method can either be a \u2018soft check\u2019 on quantities or more detailed \u2018double count\u2019 verifications.<\/p>\n\n\n\n<p>One (of many) downsides to this option is that it\u2019s a labour-intensive process and many eCommerce brands say they just don\u2019t have the time to do in-house. Why? Because essentially you\u2019re accounting for every single item, pallet, and case from a blank page. It\u2019s painful, repetitive, and open to error.<\/p>\n\n\n\n<p>The \u2018little and often\u2019 approach of rolling stock control certainly sounds more appealing and has little or no impact on the overall performance of the business. Plus, who wouldn\u2019t want to follow the best way?<\/p>\n\n\n\n<h4 class=\"wp-block-heading\"><strong>So, how often should you count stock?<\/strong><\/h4>\n\n\n\n<p>When done in-house, many businesses count once a month, while others prefer quarterly or annual counts. As James Hyde, founder of James and James tells us, annual counting is \u2018old fashioned\u2019, but it still happens.<\/p>\n\n\n\n<figure class=\"wp-block-pullquote\"><blockquote><p><strong>Annual stock counts mean the rest of the year is likely to be inaccurate \u2013 a lot can happen in a year \u2013 and in high selling seasons.<\/strong><\/p><\/blockquote><\/figure>\n\n\n\n<p>\u201cSome businesses will also take shortcuts just to make sure the number is close enough to the real thing for audit purposes. Pre-James and James, I recall the story of one company that needed a stock take doing for their ladders. That stock take was to be done outside, with all ladders lined up, in the [expletive] rain \u2013 and the rungs needed to be counted too (they came in different sizes). It\u2019s monotonous, it\u2019s raining, you can\u2019t be bothered \u2013 you\u2019re going to take shortcuts. But stock-taking shouldn\u2019t be a tick box exercise.\u201d<\/p>\n\n\n\n<p>In a nutshell, taking regular stock takes is a time-consuming, yet necessary exercise. Even then, a stock take\u2019s value goes way beyond a necessity or as James says, \u2018a tick box exercise\u2019. The stocktake should be perceived as a\u00a0<a href=\"https:\/\/www.cardiff.ac.uk\/__data\/assets\/pdf_file\/0003\/1729236\/84486-ECR-Inventory-Inaccuracy-Report-v12.pdf\" target=\"_blank\" rel=\"noreferrer noopener\">sales increasing strategy<\/a>\u00a0to resolve discrepancies.<\/p>\n\n\n\n<p>Industry best practice is that counts should be carried out more frequently, but tailored to products with a higher impact on sales\u00a0<a href=\"\/fulfilment-pricing\/\">(like the J&amp;J way)<\/a>. That\u2019s so you can spend time more wisely.<\/p>\n\n\n\n<p>If you\u2019re doing counts in-house, you\u2019ll likely need to call on extra resources and people, or even shut up shop temporarily, to get everything in order.
